Handmade Nepalese Clothing - San Francisco Target

A small Nepalese maker of handmade, hippie-style clothing (the Client) engaged Vera North to launch and scale its presence in the San Francisco Bay Area, with a primary strategy of building brand equity through high-quality content produced in Kathmandu, Nepal, organic social growth, and targeted pop-up retail in college towns, malls and cultural neighbourhoods across San Francisco. The goal was to achieve a profitable online-first business while using pop-ups to accelerate customer acquisition, product feedback, and local wholesale opportunities.
This case study summarizes the situation, our 4-step approach, recommended program (creative + channels + pop-ups), a 6-month illustrative budget, projected financial scenarios, implementation plan, and risk mitigations. Client Situation

The client produces hand-crafted, Nepalese-style hippie clothing such as tops, dresses, wraps, and accessories. Each piece has high artisanal value and limited production runs. The market objective was to penetrate the San Francisco Bay Area, build a direct-to-consumer channel (website + socials), and test retail demand through pop-up events in colleges, malls, and cultural districts.
Key constraints included a limited marketing budget, lead time for production in Nepal, the need for reliable cross-border logistics and customs, and a desire to keep branded control while selling primarily online.

Framework

We used a four-stage, hypothesis-driven approach consistent with leading consulting problem-solving practice:
We began by defining and segmenting the target customer personas in San Francisco, focusing on college students, festival shoppers, conscious fashion buyers, and tourists. We then created and tested a high-quality content strategy using lookbooks, short social videos, and lifestyle photography produced in Vancouver. These assets were designed for paid and organic channels as well as pop-up merchandising.
Next, we deployed social campaigns, micro-influencer partnerships, and pop-up activations to test price points, SKUs, and conversion rates. Finally, we scaled and optimized based on early performance, refining product assortment, reallocating ad spend, and expanding e-commerce fulfillment through US-based warehousing and marketplace integrations.

Our Process

Brand and content (Vancouver & Zurich)
Our production teams in Vancouver & Zurich will produce 5–7 hero videos, 50–100 lifestyle and product photos, and short-form UGC templates. These assets will populate an Instagram and TikTok content calendar, an e-commerce catalog, and a brand film for the website and advertising campaigns.
Social and community
A consistent organic posting strategy (3–5 times per week) will be implemented, supported by community management and local micro-influencer partnerships. Paid social tests on Meta and TikTok will target Bay Area audiences, particularly college towns and festival-goers.
Pop-up retail program (San Francisco)
Over six months, approximately eight pop-up activations will be hosted across college campuses, high-traffic malls, farmer’s markets, and cultural neighborhoods such as Haight-Ashbury or the Mission District. Each pop-up will aim to acquire emails, sell products, gather feedback, and identify potential wholesale or consignment opportunities.
E-commerce and operations
A new website optimized for conversion will be launched with integrated checkout and POS functionality. Small-scale warehousing will be established in the US to support quick delivery and returns. Sales will remain online-first, with local pickups or returns offered during pop-up events.
